Apply SMED principles
Separate tasks that require a stopped machine from those that can be completed externally. Prepare coil, tools, fasteners, gauges and recipes before shutdown. Use a standard sequence and assign responsibilities. Video review of a real changeover often exposes unnecessary walking, searching and repeated adjustment.
Validate the complete product mix
A flexible line should be tested at the edges of its agreed range: narrow and wide, thin and thick, simple and complex. Record first-piece approval time and stable speed for every family. Future profiles should be considered, but combining unrelated products can create complexity that outweighs flexibility.
